Document management for accounting firms: what AI can do about document chaos

The problem nobody wants to admit: document chaos in accounting firms
Ask any adviser where the incorporation deed of client Martínez is. They will probably take several minutes to find it — if they find it at all. It is in last Tuesday's email, or in the Dropbox folder that did not sync properly, or in the WhatsApp message the client sent three months ago.
Document management for accounting firms is one of the least visible problems in the sector. It does not appear in any profit and loss account, but it consumes hours of real work. And with clients expecting quick answers, it is hard to ignore.
How many hours does an accounting firm lose looking for documents?
The time usually goes on things like these:
- Looking for documents that are in email, in the cloud or in a chat
- Requesting documentation from clients: calls, emails and reminder WhatsApp messages
- Organising and renaming files so that someone else can find them
- Checking whether the document received is the right one and is legible
Every firm can do the sum with its own staff and its real hourly cost. What makes it expensive is that it repeats every working day of the year and does not appear in any profit and loss account.
Why WhatsApp does not work as a document archive
Many accounting firms have ended up receiving documentation by WhatsApp. It is convenient for the client, and that is why it works as a notification channel. The problem appears when it becomes, without anyone deciding it, the place where the firm's documentation lives. It fails there for five structural reasons:
- It has no structure of case files. Everything goes in a chronological line. There is no way to associate a document with a client or a case file other than remembering it.
- It does not send automatic reminders. Follow-up depends on someone on the team remembering to chase the client.
- It does not validate what it receives. Is it the right document? Is it legible? Has it expired? The check is manual, one by one.
- There is no traceability. When it was requested, when it arrived, who reviewed it: it either does not exist or is scattered across conversations nobody can audit.
- It is hard to defend as a way of handling data. A chat has no access control, no record of processing and no retention policy. Using WhatsApp as a notification channel, with its data processing agreement signed, is one thing; turning it into the repository where the tax documentation of the whole portfolio accumulates is another.
The conclusion is not to stop using WhatsApp. It is to stop using it as an archive: let it remain the channel through which you notify the client, and let the document end up in a system that knows which case file it belongs to, what is missing and who has reviewed it.
What document management with AI is (and what it is not)
Document management with artificial intelligence is not simply saving documents in the cloud. These are the capabilities such tools usually offer; whether they apply depends on the tool and on how it connects to yours:
Smart OCR
The system reads the content of documents, it does not just store them. When a client uploads an invoice, the AI extracts the supplier, the amount, the date and the concept. Without typing anything.
Automatic classification
Is it a payslip, an invoice, a deed, a rental contract? The AI identifies the type of document and categorises it. No manual folders. No naming conventions that nobody remembers.
Linking to the right case file
The document is associated with the corresponding client and case file, based on the tax ID, name or case file number detected in the document itself.
Alerts for incomplete documentation
The system knows which documents each case file needs at each stage. If something is missing, it flags it to the adviser, who decides what is sent to the client, without anyone having to check folder by folder.
Semantic search
Search for "Martínez electricity invoice for January" and the system finds it in seconds, even if the file is called scan_0043_final_v2.pdf. The AI understands the context, not just the file name.
Where XERA fits
XERA is the operational AI layer for accounting firms, lawyers and professional practices. It runs on top of the software you already use, without migrating anything. For document flow, it can help with receiving and sorting what comes in, tracking what is missing in each case file and preparing reminders to clients; XERA tells you whom to warn, and a person approves what is sent. It does not replace your tax software — it sits next to it.
What a collection system that works needs
Automating collection does not mean sending the same email to everybody. These are the elements that make the difference between a system the client uses and one they ignore:
A dynamic checklist per type of client or case file
A single list for everyone is the fast route to the client switching off: they receive requests that do not apply to them, assume the rest are not important either and stop reading. The checklist has to come from the type of case file and the client's profile.

A defined cadence of reminders
Without a cadence, the reminder depends on the mood of the day. With one, a reminder is prepared on the third day of inactivity, another on the seventh and a final notice on the tenth —for example— and it stops as soon as the client completes. A person approves what is sent.
Validation at the moment of upload
If the document is not the right one, the client must know before closing the tab, not three days later. A message such as "the document you have uploaded looks like an invoice, but we need your ID, can you try again?" saves a whole round of communication.
Full traceability
Any member of the team must be able to see what was requested, when, from whom, what arrived and what is missing. It is what removes the dependence on the specific person who handled that case file and is on holiday.
A frictionless portal
No app, no password, no registration: a single link. Every additional step you add reduces the completion rate, as in any other funnel.
Integration with the tax software
The document system does not live in isolation. If the tools you already use have an API, we connect them (the CRM, your automation flows, the ERP or the practice's management software), so that information does not have to be typed twice. Whether it can connect depends on the software: before implementing, check which route it allows — an API, a scheduled export or another.
The same problem outside the accounting firm
Collecting documentation is not a problem exclusive to the tax practice. Two cases where the mechanism is the same and the context changes:
Real estate agency: a sale with four parties
In a sale the documentation does not come from one client, it comes from four: seller, buyer, bank and notary's office. When the case file is created, a checklist is generated for each party and each one gets its own way to hand in documents. The agent sees the status of the four in real time, without calling anyone to ask where they are up to.
Labour law practice: documentation with real urgency
In a dismissal or a temporary layoff (ERTE) the documentation is needed in hours, not days. The flow changes: a link to hand in documents sent within minutes, once a person has approved it, a way to photograph documents from the phone, a check that the photo is legible and of the right type, and a notice to the assigned lawyer for each document that comes in.
How to implement it: four steps
Before hiring anything, this is the work that has to be done — and it is just as useful if you finally decide not to automate:
- Audit the current process. How documentation is requested today, how it is received, where it is stored, how follow-up is done and how long a client takes on average to complete it.
- Define the types of documentation per process. What exactly is needed for an income tax return, for registering as self-employed, for a quarterly close. It is the basis of any later automation.
- Choose a tool according to the size of the practice. The criterion is not the price: it is the time you recover and the experience you give the client.
- Implement with a limited pilot. One type of client or a single process. Measure before and after, and expand when it works.
Frequently asked questions
Is it safe for clients to upload documents to an external portal?
Yes, provided the portal encrypts the connection, stores in a controlled environment and complies with the GDPR. Compared with the usual alternative — a chat with no access control or retention policy — the portal is the more defensible of the two.
What about clients who are not digital?
It is not all or nothing. You automate for the majority who do use it and keep the manual route for whoever needs it. The team still recovers the time spent on the bulk of the portfolio.
Can it be integrated with the software I already use?
It depends on the software. Before implementing you have to check which access route it supports: an API, a scheduled export or another.
